How Northwind's product team replaced a quarterly tagging marathon with a single question — and what they shipped because of it.

FIG. 00 — SIGNAL MAP

Every quarter, Northwind's product team lost a week. Three PMs and a researcher would export tickets, call notes and survey answers into a spreadsheet, tag them by hand, and argue about what the tags meant.

By the time the deck was ready, half the data was stale — and the loudest account still won the roadmap debate.

The tagging tax

The team had a 140-tag taxonomy. Nobody used more than twenty of them consistently. "Export" meant six different things depending on who tagged it, and new issues had no tag at all until someone noticed them.

This pattern is common: taxonomies decay at roughly the same speed your product changes. The faster you ship, the faster your tags lie.

One question

In week one with Aster, Sofia connected the helpdesk, call recorder and review sites, waited for the two-year backfill, and asked one thing:

› why are mid-market accounts downgrading this year?

The answer came back in 2.1 seconds, ranked, with 61% of downgrade conversations pointing at a single cause: seat-based pricing jumping at 50 seats.

What the map showed

The Signal Map broke the theme down by segment. Teams between 40 and 120 seats were hit hardest — exactly the band Northwind's sales team had been pushing for expansion.

“We'd been staring at this for a year. We just never had it in one place with the receipts attached.” — Sofia Marín, VP Product

Shipping with proof

Instead of a debate, the roadmap call was a fifteen-minute review. The spec Aster drafted included:

  • Six cited quotes from renewal calls and tickets

  • The 23 accounts at risk, with ARR attached

  • A proposed mid-tier between 40 and 120 seats

Pricing shipped the new tier three weeks later.

What changed

Eleven renewals that were flagged at risk renewed on the new tier. The quarterly tagging week is gone; the team runs a 30-minute synthesis sprint every Friday instead.

The biggest change, Sofia says, is cultural: "Nobody brings opinions to roadmap meetings anymore. They bring links."
